Malama Mushrooms is Ben Lillibridge’s adaptogenic mushroom wellness brand — built in Hawaii, rooted in functional-medicine science, sold to a customer base that cares about where things come from. By the time we met, he had spent years pulling the brand from a Big Island idea into a seven-figure operation with real product-market fit.
That’s the part most agencies show up for — after the work’s already done. The hard part was that the obvious lever (more ad spend) was no longer the right one. The list was growing. Conversions were flat. The story was great, but the audience wasn’t hearing the converting parts of it.
The challenge
Hitting the 7-figure ceiling.
Three things were true at once. The list was growing — but flat-converting. The ads were running — but getting more expensive. And the storytelling that had built the brand in the first place wasn’t making it into the inbox or the product page.
Most operators in this position try to scale the spend. That’s the wrong problem. When the audience is there and the conversion isn’t, you don’t need more traffic — you need the existing traffic to hear what was always supposed to be said. That was the brief.
The solution

Zero added ad spend. That was the constraint we set on ourselves — and it forced the work into the parts of the business that compound: email, retention, on-site conversion. The audience Ben had already built was going to do the work. We just had to get out of its way.
We installed the conversion system on the site (the same one we’ve put on 123 brands), repointed the email program from coupon-broadcasting to story-led publishing, and wired the lifetime-value sequences to the actual product-use cycle. None of it was clever. All of it was disciplined.
