Indosole. 1.5X to 3X in two weeks. 5X in three months.
Kyle and Chris built Indosole on a genuinely good idea: footwear soled with recycled tyre rubber, diverting waste that would otherwise be burned or buried. The mission was real, the product was real, and the advertising was leaving most of the opportunity on the table.
Systems installed
What we put in place.
- 01
Core ads structures
The account rebuild — structure, segmentation, and budget logic that concentrates spend where it compounds.
- 02
Sustainability positioning
Leading with the product and letting the recycled-rubber story close, rather than the other way round.
- 03
Scaling sequence
A staged spend ramp that raised budget only as each tier proved out, so scale never outran efficiency.
- 04
Creative direction
Direction on what to shoot next, based on what the account showed was already working.
The challenge
Where it was stuck.
1.5X ROAS is the most deceptive number in e-commerce. It looks like it's working — revenue exceeds spend — but after COGS, shipping, and overhead there's usually nothing left. You can scale that number a long way and end up with a bigger company that makes less money.
Mission-led brands carry an extra trap. It's tempting to lead every ad with the sustainability story. But sustainability rarely closes a first-time buyer on its own; it justifies a purchase someone already wants to make.
The solution
What we actually did.
The core ads structures went in first — the same architecture we've deployed across 123 brands. Structural work, not creative work, which is why the first result landed inside two weeks.
We led with the product and let the recycled-rubber story do the closing. That ordering is the whole trick for mission-led brands: earn the click on desire, win the decision on values.
The results
What actually happened.
ROAS doubled from 1.5X to 3X within two weeks. Advertising crossed from break-even theatre into genuine profit.
By month three it reached 5X and the staged scaling sequence put the brand on a 75X revenue trajectory — the difference between a business that survives and one that compounds.
